Why I run Zivaro as a studio of one

Most agencies sell hierarchy. Most freelancers sell themselves short. Here is why I built Zivaro as a third option: one operator, an AI stack, and the leverage that used to need a department.

Every agency I have worked in or alongside had the same shape. A senior partner takes the meeting. A junior gets the brief. A producer schedules the work. A designer mocks it up. A developer builds it. An account manager translates between everyone. And somewhere in the middle of all of that, the actual work happens.

It is a structure that made sense in 2010. It made less sense in 2018. In 2026 it is genuinely strange.

The problem with hierarchy

The agency model is a tax. Most of what an agency charges does not go to the work. It goes to the structure around the work: rent, juniors, account management, the layers of communication that exist because nobody trusts anybody else to make a call alone.

The pitch you got was that this structure protects you. Senior eyes review junior work. Backups exist if someone is on leave. Specialists each own their lane.

The reality is that the structure mostly protects the agency. It justifies the rate card. It explains the markup. It keeps the team busy. The actual work, when you trace it back, was done by maybe two people who would have done it just as well without the seven others involved.

The problem with freelancers

The opposite end of the spectrum solves the hierarchy problem and introduces a new one: continuity.

A freelancer is one discipline, one calendar, one capacity. Hire one for design and you still need a developer. Hire one for development and you become the project manager whether you wanted to or not. The work gets done, but the integration between disciplines becomes your problem.

There is also the bus-factor question. One person, one set of credentials, one inbox. If something goes wrong, the recovery path is not obvious.

The third option

What I am building with Zivaro is the third option. A senior operator running an AI stack that does the work of a small team.

The pitch IS the product. The same leverage I am selling to clients is the leverage I use to run Zivaro itself:

  • AI drafts the first version of copy, code, designs, briefs. I edit.
  • Automations handle scheduling, invoicing, project hygiene, social posting.
  • A small set of cloud tools (n8n, Cloudflare, Vercel, GitHub) gives me the infrastructure of a company without the company.

The result is that I can credibly take on work that used to need three or four people, charge less than an agency would, and still keep the margins that make a one-person operation sustainable.

What clients actually get

When you hire Zivaro, you get:

  1. The person doing the work, on the other end of every email. Not an account manager. Not a junior. The operator.
  2. Faster cycles. AI removes most of the grunt work. What used to take a week of slogging takes a day of editing.
  3. Lower cost. Not because the work is worse, but because the overhead is gone. No office. No junior staff. No markup on subcontractors.
  4. Ownership. Everything I build lives in your accounts, on your domains, in your hands. If we part ways tomorrow, the next person can pick it up without a handover doc the size of a phone book.

What clients do not get

A team of ten. SLAs that promise 24/7 coverage. The kind of brand-name comfort that comes from “agency X built it.” If your procurement process requires three rounds of approval and a 50-page MSA, I am probably not the right fit, and that is fine.

What you get instead is an operator who is honest about scope, who tells you no when no is the right answer, and who has the AI leverage to make that economically work.

Why now

The AI leverage I am talking about is genuinely new. Two years ago, a one-person studio could not credibly take on the work I am taking on. The tooling has caught up. A senior operator with the right stack now beats a five-person agency on most small-to-medium projects, both on speed and on output.

I think this model becomes the default for small-to-medium digital work over the next three years. The agencies that survive will be the ones that pivoted to focus on enterprise, or that figured out the same leverage themselves.

I am betting that the smart small businesses are going to figure out they were paying for hierarchy long before they were paying for output. And that they would rather pay for output.

That is the bet behind Zivaro. So far, it is working out.
